How to Successfully Onboard New Employees Given the huge effort and expense devoted to sourcing and attracting talent, it is sometimes surprising to see how little attention is paid to playing in new starters. All too often it is a case of ‘sink or swim’, which is none too smart given current challenges in recruitment. At 10Eighty we think it’s really important that organizations provide support for new hires. Successful organizations invest resources to position employees for success; it’s a more effective approach than having to find the resources to deal with lost productivity and turnover. Actively helping newly hired staff transition into their roles is crucial if you want to get the full benefit of your hiring efforts quickly. One of the big problems with induction programmes are that they treat onboarding as a checklist of activities when it should be an integrated process of engagement and involvement. Don’t assume that new starters have the relevant social skills and business understanding to tap into your culture and network independently. Invest time in introducing recruits to their new environment and offer initial support and a framework for learning. Clarity of purpose is key You probably started the recruitment exercise with a comprehensive job description and supplemented that with a carefully crafted person specification. Your candidates probably interviewed with the line manager and, ideally, met other members of the team. In the real world though, when your recruit takes their seat, the pieces don’t always fall into place easily. ‘Unrealistic expectations’ is the most often cited reason employees given when they resign. When organizing onboarding programmes it’s a good idea to address more than job conditions and rewards; include performance expectations so that your newly hired staff start with a realistic perspective of what is expected of them in terms of performance objectives. Failure is often the result of new recruits either misunderstand the demands of the role or a lack the skill and agility in adapting to the new situation. The first can be avoided with a good induction design and the second can usually be overcome with coaching or mentoring. The best new hires will have a learning process to go through to meet the required level of job proficiency for their new role. An effective induction should be tailored as much as possible for each role and should start with an assessment that identifies what is most relevant to the situation. If you rush the process without a good understanding of the issues likely to confront newly hired staff your risk hampering their achievement of key performance indicators. Positive and productive A positive onboarding experience which is relevant, timely, and meaningful will engage recruits as quickly and effectively as possible so that they feel comfortable in their new roles. The better you can facilitate their adjustment the sooner you will see results confidence, performance, retention, perceived ?t, job satisfaction, and engagement. This is what the CIPD has to say: “managers need to invest time in inducting new employees to help them settle in, become productive more quickly and to help prevent them from leaving within their first six months in the job. We recommend using a ‘buddy’ system to provide support more informally to help new employees settle in”. Successful onboarding improves retention and promotes long-term organizational success. Helping new employees become proficient makes them more valuable to the organization. The key to achieving this is a good orientation process that uses a structured approach to build a more productive, engaged, loyal workforce who contribute to and reach organizational goals more successfully. How to End Your Year on a High At the end of December, I like to look back on the year and reflect on what I’ve learned. It’s my way of extracting the lessons from the past so I can incorporate them as I move forward into the new year. Do you do that too? Stop Focusing Only on the Negatives As I looked back on this year, the first things that came to mind were revealing. For example: “I’m not thinking big enough â€" I need to be more ambitious” “I’m not delegating as much as I could â€" I must start relying more on the team” “I’m not setting aside enough time to read and learn and think â€" I’m too busy doing” These thoughts were all about negatives and disappointments. Things in the “must do better” category. And I have to say, it wasn’t energizing. I didn’t even think about the achievements until one of my team members suggested that we’d had quite a few. It’s like those situations when you get a ton of praise for your presentation or project, but focus on the one negative comment. Remember Your Achievements At first, I had a hard time recalling more than one or two recent achievements. So, I pulled out my calendar and started going through it. Only then did I remember the positives, especially from the beginning of the year. For example: Creating a virtual event in January that we’re on the way to tripling in size in the new year Pulling off a big, live event in London in the spring Facilitating a panel at a global conference in Paris over the summer These were definitely energizing to think about and celebrate! It’s Not Just About Work When it comes to remembering the positives, it doesn’t have to stop at just your work achievements. Equally important are the other areas of your life. Maybe even more important. In my case, it was: Working on my mental game, including changing my money mindset Achieving two personal bests at my CrossFit gym Visiting my parents more than 10 times this year Don’t stop at just remembering work achievements. Other areas of your life are equally and maybe even more important. When it’s Time to Change Our Habits The fact that someone else had to remind me to focus on the positives was a revelation. The funny thing is, I’m seen as a positive person â€" and I even think of myself that way. Yet, focusing on where I don’t measure up is how I’ve driven myself all these years. While looking at my gaps has been my recipe for success in the past, it has come at a cost. And I now see that it’s slowing me down and getting in the way. It’s time to make a change and focus on the positive achievements! Get ready to move forward Now let’s talk about you. This is a great time to list out all your achievements for the year that’s just gone by, and wrap a bow around it so you can look forward to next year. And if, like me, you tend to focus on the negatives, then it’s time to extract the lessons from your disappointments and put a bow around those too. When you’ve made both lists and wrapped the proverbial bow around them, you can put them on the shelf and look forward to the new year! I dont want to recommend my friend for a job - When it comes to work, theres nothing much more important than your credibility and reputation. Its up to you to maintain and uphold them, or risk losing potential opportunities down the road. So, what should you do when a friend asks you to recommend him for a position in your organization, but youd rather stand on your head all day than refer him for the job? Its a sticky situation, especially if you care about the friend and realize that  referrals  and recommendations from current employees are the best way to land jobs. In many cases, having an existing employee pass along your resume or support your candidacy is a surefire ticket to having a resume reviewed, so your friend is smart to ask for your help. What are your choices when a good friend asks for your assistance landing a job he isnt well suited to do? Agree to help your friend, but make a lukewarm referral.  Keep in mind, even if your referral is unenthusiastic, youre still risking your reputation if your friend cant perform. Even just passing along the resume puts you in the position of helping a non-qualified person access your employer, and you could look bad if it does not work out. Choose this option at your own risk and keep in mind: a lukewarm referral may do more harm than good. Explain to your friend why you dont think the job is a good fit.  You may be able to avoid having an in-depth conversation about your friends qualifications if you can find reasons she wouldnt enjoy the job. Is it a  toxic workplace? Will the commute be really long? Is the salary too low? Will the work environment be ill-suited to her? Be clear about the negatives about the organization as they relate to her working at the same company as you and discourage her from applying. Come up with an excuse.  Maybe you dont like to mix business with friendship, or you had a bad experience in the past recommending a friend and when it didnt work out, it hurt the friendship. You dont necessarily need to provide details, say she isnt likely to be a  valuable employee  or explain why you cant make a referral, but if you have a good reason to defer, you may be able to avoid hurting the friends feelings with too much honesty. Help re-direct your friend to a different company or industry.  Explain some reasons why you think he is  not getting hired. Suggest he work with a coach to help identify how he can be more competitive in the job search. Sometimes, its easier to hear tough news about your qualifications from someone who isnt close to you. You could do him a huge favor by spending time talking about how to identify target companies and discussing how to apply for appropriate jobs. Tell your friend honestly why you cannot refer her. This can be very difficult and uncomfortable, but it is possible that hearing some honest, constructive criticism from you may help your friend in the long run. It is just as likely that it could be the kiss of death for your friendship, so tread lightly and recognize that you do not have a responsibility to detail your friends foibles, nor to explain exactly why youd never suggest her for the job.
